What does FlowCoach actually do?

FlowCoach reads your team's flow data from Azure DevOps — cycle time, throughput, WIP, and aging items — then uses AI to identify patterns and generate coaching insights. You get a signal report with specific questions to ask your team and risks to watch for.

How often should I run a reading?

Every sprint (every 2 weeks) is ideal. FlowCoach works best as a pre-retro habit — run a reading before your retrospective to get data-informed discussion questions. You can also run ad hoc readings anytime using a custom date range.

What are the named flow patterns?

FlowCoach identifies five patterns in your team's data:

What does "Worth Asking Your Team" mean?

This is a coaching prompt generated from your team's specific data. It's a question you can bring to your retrospective or team discussion — designed to surface something the team wouldn't have discussed without the data.

What does "Watch For This" mean?

This is a systemic risk the data is surfacing. It's not something to panic about — it's something to monitor over the next sprint or two.

The data looks wrong. What should I do?

Check three things: (1) Is the date range correct? Try "Last 90 days" for more complete data. (2) Are your work items in the "Closed" or "Done" state? FlowCoach counts items with a Completed Date. (3) Does your team use both User Stories and Bugs? Use the type filter to check each type separately.

Can I use FlowCoach with Kanban (no sprints)?

Yes. Use the "Date range" tab instead of the "Sprint" tab. Select any date range and FlowCoach will analyze the completed items in that window. No sprint structure required.

How do I share results with my team?

Click the "Copy for Teams" button on the signal report. This copies a formatted summary you can paste directly into Microsoft Teams, Slack, email, or any messaging tool.

What data does FlowCoach access?

FlowCoach uses two read-only Azure DevOps scopes: vso.analytics and vso.work. It reads aggregate metrics only — cycle time values, throughput counts, WIP counts, work item types, and sprint dates. It never reads work item titles, descriptions, assignee names, or any free-text fields.

Does FlowCoach store any data?

No. FlowCoach stores nothing — no database, no persistent cache, no data warehouse. Every analysis is computed on the fly from live ADO data and discarded when the browser session ends. See our Privacy Policy for full details.

What data is sent to the AI?

A PII-free payload containing only numeric metrics: cycle time percentiles, throughput count, WIP count, aging item count, work item type distribution, and analysis context tags selected by the Scrum Master. No work item titles, no user names, no free-text content. This restriction is enforced at the TypeScript compiler level.

Who is the AI provider?

Anthropic (Claude API). Anthropic is disclosed as a sub-processor in our Privacy Policy. Anthropic's data retention policy: prompts and responses are not used for model training and are deleted within 30 days.

What are the permission scopes?

Two scopes, both read-only:

FlowCoach never writes to your ADO environment. It cannot modify work items, boards, sprints, or any other ADO resource.

Is FlowCoach SOC 2 certified?

Not currently. FlowCoach is designed with enterprise security principles (no data storage, PII-free AI pipeline, ephemeral tokens, pinned dependencies, automated security scanning) but has not undergone a formal SOC 2 audit. This is planned for a future phase as the customer base grows.

Free tier: 3 analyses per month per team (full features, no credit card). Team tier: $19/team/month for unlimited analyses. Organization tier: $14/team/month for 5+ teams. Billing is handled through the VS Marketplace — it appears on your existing Microsoft invoice.

A Scrum Master earning $60/hour who saves 30 minutes per sprint on ceremony prep and flow analysis saves ~$60/month in time. FlowCoach costs $19/month. The coaching insights — questions the SM wouldn't have asked, risks they wouldn't have spotted — are additional value beyond time savings.
